The surest way to win more direct bookings for Sri Lankan hotels is to make your own website the easiest and most rewarding place to book: a fast mobile site with a commission-free booking engine, a complete Google Business Profile, Google’s free booking links, and perks that only direct guests get. You don’t need to leave Booking.com or Agoda. The goal is to stop paying commission on guests who would happily have booked with you directly.

Why direct bookings for Sri Lankan hotels matter more in 2026

Demand is strong, but so is competition for each guest. Official SLTDA figures show:

Measure Figure Source
Tourist arrivals, January to August 2026 1,535,122 SLTDA monthly reports
Tourist arrivals, full year 2025 2,362,521 (up 15.1% on 2024) SLTDA Year in Review 2025
Tourism earnings, 2025 USD 3,219 million SLTDA Year in Review 2025
Average length of stay, 2025 8.29 nights (provisional) SLTDA Year in Review 2025
SLTDA-registered accommodation, 2025 4,927 establishments, 59,578 rooms SLTDA Year in Review 2025

Registered room supply grew from 53,378 rooms in 2024 to 59,578 in 2025, according to the same SLTDA report. More rooms chasing each traveller means more properties paying for visibility on the same booking platforms. Every booking you win directly is margin you keep.

The trend isn’t only local. A September 2026 HOTREC study of 2,713 European hotels found that OTAs’ share of bookings rose from 19.7% in 2013 to 29.9% in 2025, while direct bookings fell by 6 percentage points. The United Kingdom, Russia and Germany were three of Sri Lanka’s top four source markets in 2025, according to SLTDA, and those travellers arrive with the same booking habits.

What OTA commission really costs you

Online travel agencies charge a percentage of each booking’s value. Hospitality school EHL puts the typical range at 15% to 30% of the booking value, and notes that independent hotels often pay more than chains. Booking.com says its rate varies by country and property type, is calculated on the total reservation value, and also applies to no-shows and cancellations you charge for. Joining its visibility programmes can raise the rate above your contract rate.

Here’s what that looks like for a small property. The figures are illustrative, so swap in your own:

Example Value
Average booking (3 nights at LKR 30,000) LKR 90,000
Commission at 18% LKR 16,200 per booking
200 OTA bookings a year LKR 3,240,000 in commission
Move 50 of those bookings to direct LKR 810,000 kept, before booking engine and card fees

Direct bookings aren’t free. A booking engine, payment gateway fees and some marketing all cost money. But they’re usually a fixed or small cost, not a cut of every stay.

Don’t quit the OTAs. Rebalance.

Booking.com, Agoda and Expedia bring you guests who would never have found you otherwise, especially first-time visitors. Many of those guests look you up on Google before they book. The aim is to win that second look: when someone finds you on an OTA, then searches your name, your own website and Google listing should give them a better reason to book direct.

10 proven ways to get more direct bookings for Sri Lankan hotels

You don’t need all 10 at once. Start with the first four: they fix the basics that every other tactic depends on.

1. Make your website fast, mobile-first and bookable

Many travellers plan and book on their phones. Your site should load quickly on mobile data, show real photos of every room type, and keep a Book Now button visible on every page. If guests have to email for availability, many will go back to an OTA where they can book in one tap. Our hotel website development work starts with this guest journey, and our wider website development team handles speed and hosting.

2. Add a commission-free booking engine

A booking engine lets guests check live availability and pay on your site. Choose one that connects to your channel manager, so rooms sold directly close on the OTAs automatically and you avoid double bookings. Make sure it accepts international cards and shows prices clearly, including taxes and service charges, so there are no surprises at checkout.

3. Complete your Google Business Profile

For many guests, your Google listing is the first thing they see after an OTA. Google’s own 2026 hotel Business Profile playbook says complete profiles get 7 times more clicks, and businesses with photos get 35% more clicks through to their websites. Fill in every hotel detail and amenity, including check-in and check-out times. Add photos of every room type, the pool, the view and the food, and post an update at least once a week.

4. Turn on Google’s free booking links

Google shows hotel prices from booking sites in Search and Maps. With free booking links, your own website can appear in that list with your room rate, and Google charges nothing for the clicks. You usually connect through your booking engine or channel manager, which sends your rates and availability to Google. Google’s playbook reports that hotels with over 100 organic clicks see 30% incremental direct bookings. Ask your booking engine provider whether they’re a Google connectivity partner.

5. Give direct guests a reason to book direct

Undercutting your OTA price can breach the rate parity terms in some OTA contracts, so check yours first. Perks are the safer route, because they add value without changing the room rate. Examples that work well in Sri Lanka:

  • free airport or railway station pickup;
  • a welcome drink, fruit basket or one free dinner;
  • early check-in or late check-out, subject to availability;
  • a free safari jeep transfer, cooking class or guided village walk; and
  • flexible cancellation for direct bookings only.

Say it clearly on your site: “Book direct and get free airport pickup.”

6. Answer enquiries fast on WhatsApp

Many guests prefer to ask a question before they book. A WhatsApp button on every page and a reply within minutes, not hours, wins bookings that an unanswered email loses. Save quick replies for common questions such as directions, rates, extra beds and meal plans, and send every enquiry back to your booking engine to confirm.

7. Show your reviews on your own site

Google’s playbook says 91% of consumers use reviews to judge local businesses, and 65% are more likely to choose one that responds. Reply to every Google review, good or bad. Then show real, recent reviews on your website, linked to their source, so guests don’t need to go back to an OTA to check what others think.

8. Turn first-time OTA guests into direct repeat guests

A guest who came through an OTA and loved their stay is your best direct-booking prospect. At check-in or checkout, invite them to join your guest list for direct-only offers, and record their consent. From 1 January 2027, Sri Lanka’s data protection law adds rules on how you collect and use guest data, so set this up properly from the start (see our PDPA website guide).

9. Build content that ranks for your location

Guests search for places and experiences, not just hotel names: “villa near Sigiriya”, “hotel with pool in Ella”, “things to do in Kandy”. Google’s playbook notes that searches for “unique things to do near me” have grown by over 100% year on year worldwide. Create pages and articles about your area, nearby attractions, how to reach you, and the experiences you offer. This is hospitality SEO, and it brings in guests before they reach an OTA. It also helps you show up in AI search answers (see how AI search is changing the way customers find businesses).

10. Measure your direct share every month

Track three numbers each month:

  • the share of room nights booked directly;
  • the commission you paid to each OTA; and
  • your website’s visit-to-booking conversion rate (Google Analytics 4 can track this with your booking engine).

Even a small monthly rise in direct share adds up over a full season. That steady climb is what direct bookings for Sri Lankan hotels look like in practice: not a switch you flip, but a share you grow.

Direct bookings for Sri Lankan hotels: frequently asked questions

How much commission do hotels pay to OTAs?

Typically 15% to 30% of the booking value, according to EHL. Booking.com sets the rate by country and property type in each partner’s contract, and visibility programmes can raise it.

Should my hotel stop using Booking.com or Agoda?

Usually not. OTAs bring in guests who wouldn’t find you otherwise. The better strategy is to keep them for reach while making your own website the best place to book, so more repeat and returning guests come to you directly.

Are Google free booking links really free?

Yes. Google says there’s no cost for clicks on free booking links. Most hotels connect through their booking engine or channel manager, which may charge for its own service.

Can I offer a lower price on my own website?

It depends on your OTA contracts, some of which include rate parity terms. Check yours first. Offering perks, such as free transfers or a free dinner, is a safer way to reward direct bookings.

Do I need a booking engine, or is a contact form enough?

A contact form works for some villas and boutique properties, but it slows guests down. A booking engine with live availability and card payment lets guests book instantly, which is what they’re used to on OTAs.

How long does it take to see more direct bookings?

Google Business Profile and free booking link improvements can show results within weeks. Content and SEO usually take several months to build traffic. Track your direct share monthly to see the trend.
